Our nervous system is not fully private. It is broadcast. Every meeting we open and every conversation we step into is shaped — below conscious awareness, before a word is spoken — by the state we carry in. In hierarchical relationships, the effect is asymmetric: the leader's state sets the tone, and the team's physiology tends to follow.

The earlier pieces in this series looked at nervous system regulation from the inside — how our own state shapes our thinking, perception and judgement. This piece turns outward, to the relational reality: our state is an input not only to our own cognition, but to the collective thinking of the group we lead.

How do we read each other's states without noticing?

Our nervous systems are always scanning the people around us for signals of safety or threat — vocal tone, facial micro-expressions, posture, breathing rate, the small movements that leak arousal. This reading happens before we form a conscious opinion of a person or situation. The body has already made a preliminary call and begun adjusting our physiology to match.

This is not a metaphor. It is measurable. When two people are in contact, their autonomic states begin to align — heart rate, skin conductance and breathing rhythm drift toward each other. In one study of real face-to-face interaction, this physiological synchrony predicted how well pairs actually cooperated (Behrens et al., Scientific Reports, 2020).

In a group, the same coupling scales up. Interpersonal heart-rate synchrony during a shared task predicts the quality of a team's collective information processing (Sharika et al., PNAS, 2024). How well nervous systems align is not incidental to team performance. It is part of the mechanism.

Why does the leader's state carry further than anyone else's?

Contagion in a team is not symmetrical. Attention flows upward — people watch the person in charge far more closely than they watch each other, because, in evolutionary terms, the state of the leader has always signalled whether the group is safe. Our physiological state therefore has outsized and largely invisible influence on everyone else's.

The classic demonstration is Sigal Barsade's "ripple effect" study, which placed a trained actor into managerial simulations to enact different emotional tones (Barsade, Administrative Science Quarterly, 2002). The findings were clear:

  • Positive emotional tone increased cooperation, reduced conflict and improved perceived performance.

  • Negative tone produced the reverse.

  • Participants absorbed the tone without realising it — through micro-expressions and vocal cues, not through anything that was said.

The effect is durable, not momentary. A panel study following managers and their teams found that manager stress measurably raised employee stress — and the effect was still detectable a full year later (Bonnesen et al., BMC Public Health, 2022). A meaningful share of a manager's stress spilled into the people reporting to them. The leader's internal state is, in a real sense, an environmental condition the team lives inside.

Does psychological safety have a physiological basis?

The most reliable predictor of team performance is psychological safety — whether people feel safe to speak up, question, admit a mistake or challenge a decision without being punished for it. Amy Edmondson's research established the link to learning and performance, and Google's large internal study of its own teams independently found psychological safety to be the strongest single predictor of team effectiveness — ahead of talent, tenure or team composition (Edmondson, Administrative Science Quarterly, 1999).

What creates that safety is mostly not structural. It emerges from continuous, largely non-verbal signals about whether it is safe to speak — and those signals come, above all, from the leader. Tone, facial expression, the quality of attention we bring.

When we are regulated — calm, open, genuinely present — we broadcast a signal of safety that other nervous systems orient toward. Threat-detection circuitry quiets, and people gain access to the cognitive modes collaboration depends on. When we are dysregulated — contracted, reactive, or simply absent — psychological safety quietly erodes, even when nothing threatening has been said.

What does dysregulation cost a team?

When a team operates in a low-grade threat state because the leader is chronically stressed or emotionally unpredictable, the failures that follow are specific and predictable:

  • Information stops flowing. People withhold problems and doubts because speaking up feels risky. We hear what is comfortable, not what matters.

  • Decision quality drops. With prefrontal function suppressed across the group, collective reasoning becomes narrower, more categorical and less honest.

  • People leave. A sustained threat state is physiologically expensive. Over time, people move away from environments where their nervous systems can never settle.

None of this requires a leader to behave badly. Chronic stress, transmitted quietly through the non-verbal field, is enough to produce all of it.

What do people actually mean by "feeling your energy"?

The phrase tends to be treated as vague. The physiology makes it concrete. What people register is a composite of our breathing rate, muscle tension, vocal prosody, eye contact and overall arousal — all of it picked up by other nervous systems below awareness, through facial mimicry and physiological synchronisation.

The "energy" people feel is, in plain terms, our physiology. When we are genuinely present and regulated, we generate a signal others can orient toward and settle around. Attention expands, social engagement comes online, and people become more willing to think out loud, surface difficulties and contribute fully. When we are anxious or in a stress state we have not noticed, we broadcast that too — to everyone in the room, beneath the level of language.

Where are the high-leverage moments to shift the field?

Because the signal we transmit is physiological, we can change it directly and quickly. Three moments carry the most leverage:

  • Before entering the room. Two to three minutes of slow nasal breathing, exhale longer than inhale, reconfigures our state before we arrive — settling heart rate, easing amygdala reactivity, restoring prefrontal engagement. We walk in broadcasting something different, and the room reads it immediately.

  • During a difficult conversation. A single physiological sigh — two nasal inhales, one long slow exhale — produces an immediate, measurable drop in arousal. It takes five to eight seconds, is invisible to others, and often changes the arc of what follows.

  • After a draining interaction. Unprocessed stress travels into the next conversation. A brief reset between meetings clears some of that residue before we carry it, uninvited, into the next room.

What changes when we see regulation as a leadership function?

Self-regulation in leadership is usually framed around personal performance: staying sharp, staying calm, not saying the thing we will regret. The relational neuroscience widens that frame.

Our physiological state is not only an input to our own thinking. It is an input to the collective thinking of the group we lead — through emotional contagion, physiological synchrony and the co-regulation of nervous systems in shared space.

So the question is not only "how do I stay regulated under pressure?" It is also: what state am I generating in the people around me — and is it one in which they can reach their best thinking, speak honestly and do work that matters? Understood this way, nervous system regulation is not a wellbeing extra. It is a core leadership function, with direct and measurable consequences for trust, collective intelligence and performance.
