Composure and clear thinking are essential to leading well, but they are not the whole of it. Effectiveness also depends on staying in relationship with people when things get turbulent — and that relational capacity runs on the same physiological state that breath directly controls. This piece is about the part of leadership that lives between people, and why our nervous system sets the ceiling on it.
Earlier pieces in this series looked at how breath helps us stay calm and emotionally steady and think clearly under pressure. Both matter enormously. This one turns to what anyone who has led people through a hard moment already knows: effectiveness rests just as much on the ability to stay connected to the people in the room.
What do we mean by the relational side of leadership?
The leaders who can hold a room under pressure tend to share a set of capacities that have nothing to do with being the smartest person present. They:
- stay present and aware
- read the room before anyone speaks
- listen fully instead of waiting to reply
- receive other perspectives with empathy
- communicate in a way that actually lands
- approach problems collaboratively
- stay centred enough to respond deliberately when things get charged
This is the relational core of leadership. It is also the first thing to disappear the moment the body locks into a stress response — which is precisely when a team needs it most.
Why do we lose these abilities under stress?
When the body shifts into fight-or-flight, the brain reallocates resources toward threat and survival. Stress strengthens the amygdala's pull and weakens the prefrontal cortex, the region that regulates attention, emotion, and complex social reasoning.
As that regulation weakens, attention narrows toward threat and turns inward. We take in fewer social cues, and listening is often the first casualty — we absorb less of what is actually said, even as we repeat ourselves more insistently.
The pattern is worth naming plainly: the more pressure we are under, the less relational intelligence we can reach. What can look like a difficult or distracted leader is often simply a nervous system in survival mode.
How does breath restore relational access?
Because these abilities are gated by our physiological state, changing the state brings them back — and breath is one of the most direct levers we have.
Slow breathing with a longer exhale raises vagal input and heart rate variability, a marker of a flexible, regulated nervous system. This is not only an internal shift. In polyvagal terms, the same calm, ventral-vagal state that slows the heart also switches on the social engagement system — the face-heart circuitry behind facial expression, tone of voice, and our capacity to signal safety to others.
The links run in one consistent direction: higher vagally-mediated heart rate variability is associated with greater empathy, more accurate reading of others' emotions, and a stronger sense of connection. Breath also sharpens interoception — our felt sense of our own state — which is closely tied to empathy and perspective-taking.

A leader's nervous system is not a private matter. Through co-regulation, nervous systems constantly broadcast and receive cues of safety through tone, expression, and gesture. From momentary connection to a higher baseline
The immediate effect — feeling more present within minutes — is only the starting point. With a consistent practice, that openness stabilises into a more durable way of being with people. Higher resting vagal tone is linked over time to more empathy, more accurate emotion recognition, and stronger, more mutually understanding relationships.
Relational presence stops being something we have to summon and becomes closer to a baseline. Instead of bracing to hold it together in a difficult conversation, there is simply more room — to listen, to take another perspective, to respond rather than react, and to keep people with us when the path is uncertain.
When leadership comes down to keeping a team coherent through change, this may be among the most underrated levers available. The next time the instinct is to walk into a charged room with a sharper argument, the more effective first move is often to arrive already regulated — and that begins with the breath.
